An evaluation set is the AI equivalent of a regression test suite. It holds a few dozen to a few thousand real questions or tasks drawn from the system’s own use, each paired with an answer that a qualified person has agreed is correct, or with a rule for judging the answer. Every time someone changes the prompt, swaps the model, or updates the documents the system retrieves from, the whole set runs again and the scores are compared with the last version.
Without one, a team has no way to know whether a change helped. A prompt tweak that fixes one complaint can break ten other cases, and a provider’s model update can shift behaviour overnight. The first people to notice are usually customers.
A public benchmark measures a model in general. An evaluation set measures your system on your work, which is the only score that matters when you decide whether to ship. Teams that build one early tend to move faster later, because every change comes with evidence.
